Software That Sits Next to Hardware Is What China Does Best
The most durable reason to buy engineering from China has little to do with hourly rates. It is proximity to manufacturing. Firmware, device provisioning, production line tooling, quality inspection systems, warehouse and fulfilment software, telemetry platforms for connected products: all of it benefits enormously from engineers who can be on a factory floor the same afternoon that a board revision arrives. No amount of remote collaboration replicates that loop, and it is the single capability this market has that most alternatives do not.
The adjacent strength is commerce at scale. Cross-border sellers, marketplace operators and logistics providers have built order management, pricing, inventory and settlement systems that handle volumes most Western mid-market retailers never see. If your problem is throughput, catalogue size or multi-warehouse fulfilment, there are teams here who have already solved a harder version of it.
Be realistic about the rest. Interface craft aimed at Western consumers, brand-led product design and open-ended product discovery are not the market's centre of gravity. Suppliers will accept that work, and some do it well, but you should judge those claims against actual shipped products for audiences like yours rather than against the firm's size.
One Company, Several Cities: Ask Where Your Engineers Actually Sit
A supplier's registered address tells you very little. It is completely normal for a firm to keep sales and account management in a coastal commercial centre while the engineering headcount sits in Chengdu, Xi'an, Wuhan, Nanjing or Dalian, where salaries and office costs are far lower. That structure is not a problem; not knowing about it is.
It matters for three reasons. Cost transparency: an inland delivery centre is materially cheaper than a coastal one, and if you are paying a coastal rate you should know what you are buying. Communication: the bilingual staff are usually in the sales office, and the engineers you depend on may have very little English. Continuity: labour markets in different cities behave differently, and a team in a smaller city typically turns over less than one competing with platform companies for the same people.
So ask plainly, in the first meeting, which office your named engineers work from, how many people the firm employs at that location, and who travels for workshops. Then ask for a video call from that office rather than from the meeting room in the headquarters.
App Distribution Is Fragmented and Your Release Plan Must Say So
Buyers who assume a single mobile distribution channel are in for a surprise. Google Play is absent on Android devices sold here; Huawei AppGallery, Xiaomi, OPPO, vivo and Tencent MyApp each run their own store, and reaching users means submitting to several of them, with different review rules, metadata requirements, payment expectations and update cadences. Registration typically requires a licensed local business entity, and some categories require additional approvals before listing.
At the same time, a very large share of consumer software is not distributed as an installed application at all. Mini programs inside WeChat and Alipay carry huge amounts of everyday usage, and for many products that is the right first surface: no installation, built-in payment, built-in identity. A supplier who knows this ecosystem will tell you which surface fits your use case; one who does not will quote you a native application for both platforms and let you discover the distribution problem after the code is written.
Put the release path in the statement of work. Name the surfaces, name who owns each developer account, and treat store approval as a milestone with its own risk allowance rather than a formality at the end.
Headcount, Subcontracting and What Scale Really Buys You
Large suppliers here can field impressive numbers quickly, and many hold CMMI appraisals and ISO information security certification and run genuinely disciplined delivery. The trade-off is layering. Work is frequently distributed across internal business units and, on bigger programmes, to subcontracted firms, so the organisation chart in the proposal may describe a coordination structure rather than the people typing.
Ask how many organisations will touch your codebase and require written consent before any of it is subcontracted. Ask who conducts code review and whether reviewers are on your account or shared across several. Ask what happens to your project when a larger client escalates during the same week, because in a pyramid staffing model the answer is usually that your senior gets borrowed.
Smaller boutique firms invert all of this: fewer layers, direct access to the people writing code, faster iteration, and a much sharper key-person risk. Decide which risk profile suits the work before you compare prices, and write named personnel and a rotation notice period into whichever you choose.
Paperwork, Payment Routes and Who Owns the Result
Three commercial points deserve attention before signing. First, entity and language: contracts are usually bilingual, one version is stated to control, and that is the version your counsel must read. Second, payment: cross-border transfers require documentation on the supplier's side and many firms prefer an offshore affiliate for international invoicing, so confirm that the entity signing the agreement is the entity employing your team and that you are content to enforce against it. Third, ownership: assignment of rights must be explicit, must reach individual contributors, and must name any pre-existing components the supplier brings so that you receive a perpetual licence to keep using them.
Two operational clauses pay for themselves. Require that source control, cloud tenancy and store accounts are held in your organisation's name wherever regulation permits, with access granted to the supplier rather than ownership. And make build scripts, environment configuration and a written architecture note part of acceptance, since those are what determine whether anyone else can continue the work.
If any personal data belonging to local users is involved, resolve where it will be stored and processed during architecture. Moving it out of the country carries formal obligations, and retrofitting a split deployment after launch is expensive.
Building a Shortlist of Software Companies in China
Keep the process concrete. Write a brief that describes the problem, the constraints and the hardware or platform context, then ask each candidate for an architecture sketch, a staffing plan naming individuals and their office location, and a risk list. The risk list is the most revealing document: suppliers who have done this work before will raise distribution, certification and data location without being prompted.
Follow with a small paid increment deployed to an environment you control, and use it to measure estimate accuracy, review quality and how fast a problem reaches you after it is discovered.
